You have a repair quote sitting in front of you, and it’s more than you expected. Or your heat pump has been running almost constantly, the utility bills have crept up, and you’ve had a technician out twice already this year. The discomfort is real: spend on a repair that might not hold, or replace a system that might have had years left. There’s no formula on the back of a service slip that tells you which way to go.

What we’ve learned over those decades is that the answer depends on more variables than most homeowners realize, and that Georgia’s climate changes the math in ways national guides don’t account for. Here’s the framework we use.
How Long Should a Heat Pump Last in Georgia?
The standard answer is 10 to 15 years with proper maintenance. In Georgia’s Climate Zone 3A (the warm-humid zone covering Douglasville and Douglas County) that range needs context. Heat pumps here run cooling-dominant cycles from April through October, and our proximity to Gulf and Atlantic moisture means the system isn’t just managing temperature. It’s actively dehumidifying, which adds run time and wear that temperature data alone wouldn’t predict. A well-maintained unit can reach 15 years, but a system with deferred maintenance or an improper original installation may show significant decline by year 10. Age alone isn’t a replacement trigger. It’s the starting variable. A system under 8 years old should almost always be repaired; a system over 12 to 15 years old with recurring issues deserves a serious replacement conversation.
Warning Signs the Decision Is Urgent
Some problems are isolated mechanical faults. Others are performance signals: the system is working harder to produce less. Rising utility bills without any change in usage or rates, inconsistent temperatures or humidity across rooms, unusual grinding or rattling sounds, and frequent short-cycling (the unit turns on and off in rapid bursts rather than completing full run cycles) all point to systemic decline rather than a single component failure. These patterns don’t get fixed by replacing one part.
Two factors in particular can shift the decision quickly:
- Compressor failure: The compressor is the heart of the system, and replacing it on an older unit typically runs $1,500 to $2,800. At that cost on a system past the 10-year mark, full replacement frequently makes more financial sense.
- R-22 refrigerant: Systems installed before roughly 2010 likely use R-22, a refrigerant that’s no longer manufactured or imported following the EPA phase-out completed in 2020. Recycled supply now costs $90 to $250 per pound. A moderate refrigerant leak on an R-22 system changes the repair math entirely, and recharging it doesn’t fix the underlying leak.
Two Rules for Calculating the Right Move
A pair of widely used frameworks can help structure the decision. Neither is a final answer, but together they narrow the range considerably.
The 50% Rule
If the repair cost exceeds 50% of the installed cost of a comparable new system, replacement is generally the better investment. For systems past 75% of their expected lifespan, that threshold drops further: even a repair at one-third of replacement cost may not be worth it.
The 5,000 Rule
Multiply the system’s age in years by the repair cost in dollars. If the result exceeds 5,000, replacement deserves serious consideration. A 12-year-old system with a $500 repair quote produces a score of 6,000, which crosses the threshold. A 6-year-old system with the same quote produces 3,000, which doesn’t.
These two rules can occasionally point in different directions. When that happens, the tiebreaker is repair history. A system that’s needed multiple service calls in the past two years is statistically likely to need another significant repair within 18 to 24 months, which makes the 5,000 Rule the more reliable guide.
When Repair Is Clearly the Right Call
A diagnostic assessment isn’t the same thing as a repair quote. A quote tells you what a specific broken part will cost to fix today. An assessment from a NATE-certified technician evaluates refrigerant condition, efficiency trend, and remaining service life, giving you a complete picture before you commit to either path. If you’ve only received a quote, you don’t yet have the full information this decision requires.
With that complete picture, repair is clearly the right call when:
- The system is under 8 years old with a minor component failure (capacitor, contactor, fan motor, thermostat) and a clean maintenance history
- The system is still under manufacturer warranty, in which case replacement is almost never the right financial move until that coverage expires
- The failure is isolated and traceable to a specific cause rather than general wear, with no pattern of compounding repairs behind it
What a New System Actually Gets You
Modern Carrier heat pump systems carry significantly higher SEER2 ratings than systems from 10 or more years ago. In Georgia’s long cooling season, that efficiency gap can translate to meaningful monthly savings, not just a better spec sheet. A new system also resets the warranty clock and eliminates the compounding repair risk that older units carry. For homeowners who want improved efficiency but aren’t certain full replacement is the right step, hybrid heat pump systems are worth understanding: pairing a heat pump with a gas furnace backup and using each fuel source when it’s most efficient. Special financing options are also available, which matters for homeowners who lean toward repair simply because they assume replacement is out of reach. Spreading the cost of a properly sized new system over time changes the comparison entirely.
Making the Call With Confidence
The repair-or-replace decision is rarely clean. Age, refrigerant type, warranty status, repair history, and Georgia’s climate-amplified wear all factor in, and a quote for whatever broke today doesn’t give you the full picture.
